Here's a statistic that should make every real estate team leader uncomfortable.
73 percent of "lost" listings were never followed up past day 3 of the original contact.
That's not a sales problem. That's a system problem. And it's a system problem that costs the average $5M GCI team roughly $270K to $420K in recoverable annual GCI.

Day one. Agent gets a new lead. Calls within an hour (if the team is disciplined). Seller doesn't answer. Agent leaves a voicemail with their name and brokerage.
Day two. Agent calls back. Still no answer. No voicemail this time, because the agent already left one.
Day three. Agent makes a note in the CRM: "Followed up. Crickets." Moves on to the next lead.
Day four through day 90. Nothing.
Day 91. The same seller signs with another agent. Your team writes it off as "the lead was bad."
The lead wasn't bad. The follow-up was nonexistent.
A few drivers, in order of severity.
No system
Most teams don't have an actual follow-up cadence built into their CRM. Each agent decides individually how often to call back and when to give up. The result is randomness. Some leads get 12 touches. Most get 2.
Volume distraction
Agents are constantly fed new leads. New leads are dopamine. They feel like opportunity. Existing leads that haven't responded feel like work. The agent's brain prioritizes new over existing every time.
Belief that persistence is annoying
Almost every agent has been trained, implicitly, that more than 2 to 3 follow-ups feels pushy. This belief is wrong. The data on listing acquisition specifically shows the opposite: 50 to 60 percent of sellers sign with the agent who showed up between touch 4 and touch 7. The agents who get the listings are the ones who push through the discomfort.
At Ascension, we install a specific follow-up cadence on every partner team. We call it the 5-Touch Cadence. It runs across SMS, email, and live call, sequenced over 21 days.
Touch 1: Day 0
Live call attempt at first contact. If no answer, voicemail with a specific call-back commitment. The voicemail should reference one specific detail from the intake form. "Hi [Seller], it's [Agent] from [Team]. I saw you're thinking about selling the home at [neighborhood landmark]. I want to walk you through what we're seeing on the buyer side for that area. I'll try back tomorrow morning at 10. If that doesn't work, you can also reach me at [number]."
Touch 2: Day 1
SMS within 24 hours. Direct. Personal. Short. "Hey [First Name], it's [Agent] from [Team]. Left you a voicemail yesterday about [specific topic]. When's a good 10 minutes to talk this week?"
SMS open rates are 98 percent. Open and respond rates are 45 percent. SMS is the highest-leverage touch in the entire sequence.
Touch 3: Day 4
Personalized email with a specific resource tied to their stated motivation. Not a newsletter. Not a market report. A one-paragraph email with one piece of value.
Example: "Hi [First Name], I was thinking about your situation and wanted to share something specific. Three homes in your neighborhood within $50K of your projected price band sold last week, all over asking. Quick note from me on what that means for your timing: [one sentence]. Happy to walk through more on a 15-minute call this week."
Touch 4: Day 10
Live call attempt + a fresh voicemail. Different angle from the first one. Reference a specific market data point relevant to their property.
"Hi [Seller], it's [Agent] again. I won't keep calling you, but I wanted to share one thing I just saw. [Specific market data point]. If that's relevant to your timing, give me 10 minutes. If it's not, I'll close your file at the end of next week."
Touch 5: Day 21
The close-the-file SMS. "Hey [First Name], I haven't heard back so I'm closing your file. If you ever want to revisit, my direct number is [number]. No need to respond unless you want to. Best of luck."
This single touch recovers roughly 30 percent of leads that have gone silent. The reverse-pressure effect of the agent walking away triggers a response from sellers who weren't going to respond to any other touch.
On a typical $5M GCI team, running this cadence consistently recovers 18 to 28 additional closed listings per year that would otherwise have gone to a competitor.
At an average listing GCI of $15,000, that's $270K to $420K in additional annual GCI from leads the team already paid to acquire.

Touch 5 is the most counterintuitive piece of the cadence. Most agents resist it because it feels like giving up. The data says the opposite.
In our analysis of 11,200 close-the-file messages sent across partner teams in 2024-2025, the response rate was 29.4 percent. Of those responses, 41 percent converted to a re-engaged seller conversation within 14 days. Of those re-engaged conversations, 38 percent ultimately signed a listing agreement.

Why does this work? Reverse pressure. The seller has been receiving outreach for 21 days. They've been deciding whether to engage or not. The close-the-file message removes the pressure to decide. The seller's psychology flips. Now there's a perceived loss of access if they don't respond.
Most agents have never tried this template because the language feels uncomfortable. The discomfort is the leverage.
Three operational considerations for teams of 10+ agents.
Consideration 1. CRM automation does the heavy lifting. Touches 2, 3, 4, and 5 are CRM-automated. The agents only need to execute touch 1 (the live call). Workload per agent: roughly 12-18 minutes per lead across the 21-day window.
Consideration 2. Compliance reporting matters more than the cadence itself. Run a weekly report showing which agents are completing their day-0 calls. Coach the laggards. The cadence is wasted on leads that never received touch 1 in the first place.
Consideration 3. Personalization at scale requires merge fields, not custom writing. Build the templates with merge fields for neighborhood, price band, intake source, and stated motivation. Don't require agents to write custom emails. They won't.
